Two businesses hire the same agency, same team, same budget. One doubles its pipeline. The other cancels in month five.
The variable is almost never the agency. It is what the client had in place before signing, and it is entirely controllable.
Here are the seven things worth settling on your side before you take a single sales call about digital marketing, roughly in the order they matter.
Decide What A Customer Is Actually Worth To You
Nothing downstream works without this number, and a surprising share of owners cannot produce it.
Average sale value, multiplied by typical repeat purchases, minus your cost to deliver. Then your close rate from enquiry to sale. Those two figures tell you what you can afford to pay for a lead, which is the only ceiling that matters in every conversation that follows.
A practice at £8,000 per project closing one in four enquiries can spend up to £2,000 per enquiry before breaking even. A business at £240 per customer closing one in ten has a ceiling of £24. Same industry advice applied to both would ruin one of them.
Work it out on paper. Rough is fine. Absent is not.
Decide How Long You Can Fund It Before Panicking
Be honest with yourself rather than optimistic, because this decision determines which channels are even available to you.
Paid campaigns produce leads inside roughly two weeks. Organic search and AI visibility build across three to six months, and technical work shipped in month one often shows nothing until around week nine while search engines recrawl and reassess.
If you need enquiries within 30 days to cover payroll, an organic engagement is the wrong purchase however good the team is. If you can genuinely fund six months, the sequencing changes completely.
Most cancellations I see are not performance failures. They are funding decisions made before anyone understood the timeline.
Decide Who Internally Can Say Yes Within A Day
This is the least glamorous item on the list and the one that kills most engagements.
Access to analytics, ad accounts and the CMS. Approval on copy and page changes. Answers about which enquiries actually closed last month. If all of that routes through a committee or a founder who travels, the work stalls regardless of who you hired.
Name one person. Give them authority. Six weeks of delayed approvals costs more than the retainer.
Decide Which Enquiries You Actually Want Before Anyone Optimises For Them
Agencies optimise for whatever you tell them counts, and most clients never specify.
Go through last quarter's enquiries and sort them. Which converted, which wasted your time, which were the wrong project size or wrong service entirely. That sorting is the single most valuable input you can hand a partner, and it usually reveals that the business does not want more leads at all. It wants fewer, better ones.
This is where the MQL and SQL distinction earns its keep. A marketing qualified lead fits your profile. A sales qualified lead has budget, timeline and authority. Optimising for the first without tracking the second produces busy inboxes and flat revenue.
Decide What Social Media Is For In Your Business
Settle this before you buy it, because it is the channel where expectations diverge most.
Someone scrolling may buy from you in three weeks. Someone searching is deciding now. For most businesses organic social is a credibility layer rather than an acquisition channel, and that is a legitimate reason to invest in it, just a different one than most owners assume.
A working relationship with a Social Media Marketing Agency starts with agreeing that role explicitly. If it is proof, the measure is whether prospects who arrive from search find a business clearly operating. If it is acquisition, the measure is tracked enquiries. Confusing the two produces a content calendar with no accountability attached.
In sectors where trust is the purchase, healthcare and hospitality especially, an abandoned feed does real damage. That alone justifies presence without any acquisition claim.
Decide What Would Make You Fire Them, In Writing
Write down the condition now, while you are unemotional about it.
Something like: if qualified enquiries have not increased by month six, or if cost per qualified lead has not improved from baseline, the engagement ends. Share it with the agency at the start. A competent partner will welcome it, because it converts a vague relationship into a defined target.
The version that fails is the unspoken one, where you quietly lose faith in month four and cancel in month five without either side knowing what the bar was.
Decide Whether You Want A Vendor Or A Partner
These are different purchases and both are valid.
A vendor executes a defined scope. You direct, they deliver, and that works well when you have internal marketing capability and know what you want done. A partner shapes the strategy, argues with you sometimes, and gets involved in decisions beyond their remit.
One client describes the second version:
"Nik has become a trusted strategic partner for our business. Beyond marketing consultation, he helps guide our internal team, improve campaign performance, and ensures we're always moving in the right direction." Harry, Techom Systems
Note what that relationship requires from the client side. Openness to being guided, and willingness to let an outside party influence internal decisions. If that sounds intrusive, buy execution instead and be explicit about it.
What Retention Length Tells You That Case Studies Cannot
One number worth asking any agency for, and it is not in their case studies.
How many current clients have been with them over three years. Big Hunt lists 23 active retainers and 14 years of compounding, with several client relationships running since 2013 and 2014 across Bharat, Australia and the UK.
Long retention is not proof of excellence on its own. Clients stay through inertia sometimes. But short average tenure across an entire client base is difficult to explain away, and it is the figure least likely to have been selected for presentation.
Ask it directly. The pause before the answer is informative.
Bring The Seven Answers To The First Call
You now have a customer value, a funding window, a named decision maker, a definition of a good enquiry, a role for social, a firing condition, and a preference for vendor or partner.
Any agency worth hiring will build the entire plan around those seven. Any agency that skips past them to talk about deliverables is planning around something other than your business, and you will have found that out in twenty minutes rather than five months.
