Calibration is a structured process used to ensure fairness, consistency, and alignment in employee performance ratings across an organization in Successfactors. It helps managers and HR avoid rating inflation, bias, or inconsistencies when evaluating employees. Think of it as a quality check for performance ratings, ensuring that “A” in one team means the same as “A” in another.


When is Calibration Used?

  • During performance review cycles (PM/GM module).
  • Before finalizing ratings for bonuses, promotions, or other HR decisions.
  • To compare performance ratings across departments, teams, or geographies.

Steps in the Calibration Process:


Step 1:-Preparation:

  • HR/admin sets up the calibration session in SuccessFactors.
  • Decide who participates: usually managers, HR partners, and senior leaders.
  • Select the employees or groups whose ratings need calibration.
  • Choose the performance measures or rating scales that will be calibrated.

Step 2:- Assign Employees:

  • Employees are grouped based on roles, teams, or departments.
  • The system pulls their performance ratings from the performance module.

Step 3:- Calibration Discussion:

  • The calibration session is conducted virtually within SuccessFactors (via the Calibration tool).
  • Participants review employee ratings and justify discrepancies.
  • If a manager’s rating seems too high or low compared to peers, adjustments are discussed.

Step 4:- Adjust Ratings:

  • HR/admin can adjust the ratings based on the calibration discussion.
  • Changes are recorded in the system to maintain transparency.

Step 5:-Finalization:

  • Once all adjustments are done, the ratings are locked.
  • Employees receive their final ratings, which are used for compensation, promotions, or succession planning.
